Here is what we ended up doing to get around this problem:
Setting ORACLE_BASE to ORACLE_HOME kept the OraInventory directory under each ORACLE_HOME. We found that safer to apply future patches.
This setup is working on a number of our servers running various Oracle versions (that use OraInventory stuff...)

When I applied 8.1.7.3 (not 8.1.7.4 though) to my 8.1.7 oracle db on Solaris 2.8, $ORACLE_HOME was not changed. If you already have 8.1.7 installed, you don't need another oracle home for 8.1.7.4. Your problem might be due to two copied of 8.1.7 vanilla on your system.
